It’s the look of someone who’s genuinely passionate, who’s done the work of imagining the product at its best, and who’s about to learn that the best version of a product is never the first version.
“Toan,” I said, “this is impressive work. Seriously. But if we try to build even half of this for launch, KidSpark is dead before it starts.”
The room got quiet. Not because anyone was offended — Toan and I had been through enough together that he knew my bluntness was a feature, not a bug. It got quiet because everyone at that table understood, at some level, that I was right. They just didn’t want to be the first one to say it.
That meeting became the most important three hours of KidSpark’s early life. What happened in that room — the arguments, the trade-offs, the painful cuts — shaped a product that would actually ship, instead of a fantasy that would linger forever in development limbo. This post is the story of how we turned 47 features into 12, and why those 12 were the ones that mattered.
Feature Wishlist vs Feature Discipline
There’s a disease that kills more products than bad code ever will. I call it feature enthusiasm syndrome. The symptoms are obvious: a team full of smart, passionate people who collectively believe that adding more capabilities to a product makes it more valuable. On paper, it sounds reasonable. In reality, especially for kids apps, it’s the fastest path to a product nobody uses.
Let me explain why “more features” doesn’t mean “better product,” and why this is triply true when your primary users are children between the ages of four and twelve.
The cognitive load problem. Adults can navigate complex interfaces because we’ve spent decades learning software conventions. We know that a hamburger menu hides navigation options. We understand that a gear icon leads to settings. We can scan a dashboard with twelve widgets and focus on the one we need. Children — especially children under eight — have none of these learned behaviors. Every screen element competes for their attention. Every button is a potential distraction. When you put a child in front of an app with thirty features, you haven’t given them thirty options. You’ve given them thirty chances to get confused, frustrated, and quit. Research from the Nielsen Norman Group consistently shows that children need 40-60% fewer interface elements than adults to complete equivalent tasks successfully. Every feature you add to a kids app isn’t just a development cost — it’s a cognitive cost imposed on your most vulnerable users.
The development timeline problem. Toan’s 47-feature spreadsheet, when we estimated it honestly, represented about 14 months of development for our team of four. Our runway was six months. The math didn’t work, but that’s not even the real issue. The real issue is that every feature you build delays the moment you start learning from actual users. And in ed-tech for kids, the gap between what adults think kids want and what kids actually engage with is enormous. We needed to be in front of real children with a real product as fast as possible, because every assumption on Toan’s spreadsheet was exactly that — an assumption.
The quality problem. Half-built features are worse than missing features. A fully-realized progress tracking system that parents love is infinitely more valuable than a half-built progress tracker plus a half-built social feature plus a half-built content marketplace. When you spread development resources across too many features, you end up with a product where everything sort of works and nothing works well. Parents evaluating a kids app make their decision in about 90 seconds. If any of those 90 seconds involve a broken or confusing experience, they uninstall and leave a one-star review that haunts your listing for months.
I shared a cautionary tale with the team that morning. There was a kids learning app — I won’t name it, but anyone in the ed-tech space from 2023-2024 would recognize it — that launched with an extraordinary feature set. Adaptive lessons, AR experiences, multiplayer quizzes, a virtual pet system, teacher dashboards, parental controls, content creation tools, social sharing, and a badge system that would make a Boy Scout troop jealous. The app had everything. It also had a 2.1-star rating after three months. Parents reported that their kids “couldn’t figure out what to do.” Teachers said the dashboard was “overwhelming.” The adaptive lesson engine, which should have been the crown jewel, was buggy because the team had split their QA time across fourteen feature areas. The company folded eight months after launch. They didn’t fail because they lacked ambition. They failed because ambition without discipline is just expensive chaos.
“So what do we actually build?” Toan asked, his spreadsheet suddenly looking less like a treasure map and more like a minefield. That’s when I introduced the framework that would save our project.
The MoSCoW Framework for KidSpark MVP
MoSCoW prioritization isn’t new or fancy. It’s been around since the 1990s, first used in DSDM rapid application development. But there’s a reason it’s survived this long: it forces uncomfortable conversations. It demands that you look at every feature and assign it to one of four categories — Must-Have, Should-Have, Could-Have, or Won’t-Have — and it creates a shared vocabulary for the team to debate priorities without descending into “my feature is more important than your feature” territory.
We spent two hours going through Toan’s spreadsheet line by line. Hana pushed back on features that would complicate the child experience. Linh gave honest engineering estimates that made some features look less appealing when you factored in the development cost. Toan fought for the features that aligned with market differentiation. I played referee and kept us focused on a single question: does this feature need to exist for KidSpark to deliver value on day one?
Here’s what we landed on.
Must-Have: The Launch Blockers
These are the features without which KidSpark simply cannot ship. Not “wouldn’t be as good” — literally cannot function as a product.

That’s six features. Total estimated effort: 21 weeks for the core team. With parallel work streams and Linh handling mobile while I handled the backend architecture, we could compress this to roughly 12-14 weeks of calendar time. Tight, but achievable within our runway.
Toan stared at the list. “Six features. Out of forty-seven.” I could see him struggling with it. “That’s barely a product.”
Hana, who had been quiet for most of the prioritization, spoke up. “It’s not barely a product. It’s a focused product. I’ve been teaching for eight years. The apps my students actually used weren’t the ones with the most features. They were the ones where kids opened them up and immediately knew what to do.”
That reframe was crucial. We weren’t building less. We were building fewer things better.
Should-Have: The First Update
These features are important for engagement and growth, but KidSpark can launch without them. They represent our first major update, targeted for 4-6 weeks post-launch.

The order here was deliberate. Push notifications ship first because they’re low effort and high impact on retention — they buy us time while we build the bigger features. Multiple profiles come next because they reduce a real churn driver. Gamification follows because it deepens engagement for the users we’ve already retained. The teacher portal comes last because it requires the most testing and represents a new user type entirely.
Could-Have: The Future Roadmap
These features are genuinely exciting, but they require either more data about user behavior, more technical infrastructure, or both. They live on the roadmap as six-to-twelve-month possibilities.

Multiplayer quizzes — Kids learning together is a powerful concept, but real-time multiplayer on mobile is an engineering challenge that could eat months. We need proven engagement metrics from the single-player experience first. We also need to solve moderation — any multiplayer interaction between children introduces safety complexity that we are not staffed to handle at launch.

AR learning experiences — Augmented reality for things like 3D molecule visualization or virtual field trips. Technically fascinating, genuinely engaging in demos, but the device fragmentation problem on Android alone would be a nightmare. We’d need to limit it to recent devices, which cuts our addressable market. Park it until we have revenue to fund dedicated AR development.

These features were on Toan’s original list, and some of them are not bad ideas. But they either don’t align with our current stage, introduce unacceptable risk, or solve problems we don’t yet have.

User-generated content from minors is a regulatory minefield. Even with moderation, the liability exposure is beyond what a pre-revenue startup should take on.

Content marketplace — A marketplace where teachers or educational content creators can sell lesson packs. This is a platform play, and platforms require two-sided supply and demand that we haven’t earned yet. Build the audience first, then build the marketplace.

Custom curriculum builder — Letting parents or teachers build their own lesson sequences from scratch. This sounds empowering until you realize that most parents and teachers want curated, expert-designed content — not a blank canvas. The 80% use case is “give my kid good math lessons,” not “let me design a math curriculum from scratch.” We can add this when we have power users asking for it, not before.

Chat/messaging features — Any form of direct messaging between users in a kids app is a compliance nightmare of the highest order. COPPA’s requirements for verifiable parental consent for child-to-child communication, combined with content moderation obligations, make this a “not until we have a dedicated trust and safety team” feature. Toan pushed back on this one hard — he saw messaging as a competitive differentiator. I told him it was a differentiator the same way a rattlesnake in your mailbox is memorable. Technically accurate, but not the kind of attention you want.
By the end of the MoSCoW exercise, Toan’s spreadsheet had gone from 47 features to 12 for launch (6 Must-Have plus 6 in our rapid follow-up plan). The room felt lighter. Not because we’d lowered our ambitions — because we’d sharpened them.
Three User Journeys That Shaped Everything
With our feature scope defined, we needed to validate that these 12 features actually created coherent experiences for our three primary user types. Hana led this exercise, and her teaching background made it one of the most productive design sessions I’ve been part of in my career. She didn’t think in features — she thought in moments.
“Every user has a moment where they decide to keep going or give up,” she told us. “For a child, that moment comes in the first fifteen seconds. For a parent, it comes when they check whether their money is being well spent. For a teacher, it comes when they try to find the data they need and either find it in two clicks or don’t. We need to design for those moments.”
The Child Journey (Ages 4-12)
The child journey is both the most important and the most constrained. Important because children are the actual users of the learning content — if they don’t engage, nothing else matters. Constrained because children have limited attention spans, limited reading ability (especially ages 4-6), and zero tolerance for confusion.
Here’s the journey we designed:
Step 1: Open the app and see their avatar. No login screen. No password prompt. The child taps the KidSpark icon and sees their avatar — the character they chose during setup (which the parent handles). The avatar waves or does a little animation. This is intentional: the first thing a child sees should be something that recognizes them. Not a form. Not a loading screen. Not a menu. Their character, welcoming them back.
Step 2: See today’s lessons. The main screen shows two or three lessons, visually represented as illustrated cards. No text-heavy menus. For ages 4-6, the cards are large with minimal text and clear illustrations — a picture of a counting bear for a math lesson, a picture of a storybook for a reading lesson. For ages 7-9, cards include short titles and subject tags. For ages 10-12, cards can include brief descriptions and difficulty indicators. The adaptive engine selects these lessons based on the child’s current skill levels and recent performance.
Step 3: Complete a lesson. Lessons are built as interactive sequences — short segments of content followed by interactive exercises. Each segment is 2-3 minutes long because research from the National Center for Education Statistics shows that sustained attention for children averages 3-5 minutes per year of age. A six-year-old gets roughly 15-20 minutes of usable attention. We can’t waste any of it on navigation or loading screens.
Step 4: Get immediate feedback. Every exercise provides instant, positive feedback. Correct answers trigger celebration animations — confetti, the avatar dancing, a cheerful sound effect. Wrong answers trigger gentle encouragement — “Almost! Try again!” — with a visual hint. We never show red X marks or failure screens. Hana was adamant about this: “In my classroom, I never told a child they were wrong. I told them they were close and showed them where to look. The app should do the same.”
Step 5: Earn rewards and see progress. After completing a lesson, the child sees a simple progress visualization — stars filled in, a garden growing, or a path extending across a map. The metaphor depends on the child’s age group, but the principle is universal: children need to see that their effort created something visible. This is where the gamification layer (in our first update) will add badges and streaks, but even at launch, basic progress visualization is built into the must-have progress tracking system.
Step 6: Choose what’s next or stop. The app suggests the next lesson but never forces it. A large, friendly “Done for today” button is always visible. We deliberately avoid patterns that make it hard to stop — no “just one more” prompts, no cliffhangers between lessons, no countdown timers that create urgency. Respecting a child’s choice to stop is a feature, not a bug.
The age-specific differences are significant enough that Hana designed three variant flows. For ages 4-6, the entire journey is navigable by tapping large, colorful elements with no reading required. For ages 7-9, we introduce short text labels and simple navigation patterns. For ages 10-12, the interface is closer to what you’d see in a standard app, with topic browsing, a lesson history, and self-directed exploration. The adaptive engine handles these differences automatically based on the age profile set by the parent.
The Parent Journey
Parents are KidSpark’s most complex user because they fill two roles simultaneously: they are the payer and the gatekeeper. If the payment experience is frustrating, they cancel. If the gatekeeper experience is worrying, they uninstall. Both experiences must be excellent, and they must be fast — parents checking on their child’s learning are typically doing so between other responsibilities.
Step 1: Download and account creation. The parent downloads KidSpark and creates their account with email and password. This is the only place where we collect adult PII, and we’re explicit about that in the signup flow. The onboarding screen says: “We’ll never ask your child for personal information. You control everything.” This isn’t just a legal requirement — it’s a trust-building statement that converts hesitant parents.
Step 2: Set up child profiles. The parent creates a profile for each child. Required information: first name (or nickname — we explicitly allow “Princess” or “Dino Boy” to reduce PII), age, and grade level. Optional: school name (for future teacher features) and learning goals (math focus, reading focus, balanced). The child then chooses their avatar from a diverse set of characters, with the parent present. This is a shared onboarding moment — the child feels ownership of their profile, and the parent feels confident about what the app will show their kid.
Step 3: Configure parental controls. Before the child uses the app alone, the parent sets daily screen time limits (e.g., 30 minutes per day), content boundaries (subjects and difficulty ranges), and notification preferences. These controls are accessible through a parent-only section protected by a PIN or biometric lock. The defaults are conservative — we’d rather a parent loosen restrictions than discover they needed tighter ones.
Step 4: Monitor progress. The parent dashboard shows a weekly summary: lessons completed, time spent, skill areas improving, and skill areas that need attention. We designed this as a single screen — no drilling into sub-menus to find the important data. Hana insisted on this based on her experience with parent-teacher conferences: “Parents want to know three things: Is my child learning? What are they good at? What do they need help with? Give them those three answers in ten seconds.”
Step 5: Manage subscription. Subscription management is accessible but not prominent — we don’t want parents feeling nickel-and-dimed every time they open the app. Upgrade prompts appear only when a parent tries to access premium content, and they’re factual, not manipulative. “This lesson series is part of KidSpark Premium. 7-day free trial, then $6.99/month.” No dark patterns. No “Your child will miss out!” guilt trips. Hana’s teaching experience showed up here too: “Parents who feel pressured don’t become loyal customers. They become angry reviewers.”
Step 6: Share with family. A simple invite flow lets a parent share dashboard access with a co-parent, grandparent, or caregiver. The invited person can view progress but not modify parental controls. This serves the common use case where multiple adults are involved in a child’s education and want visibility.
The Teacher Journey
The teacher journey is a Should-Have feature (targeted for our first update), but we designed it during the MVP phase because it influences data architecture decisions we’d have to make anyway. Teachers represent our B2B channel, and their journey is fundamentally different from parents and children.
Step 1: Receive an invite. A school administrator or the KidSpark sales team sends a teacher an invite link. The teacher creates an account with their school email. No credit card required — institutional accounts are invoiced separately. The teacher sees a clean, data-focused dashboard, visually distinct from the colorful child interface and the summary-focused parent view.
Step 2: View class progress. The teacher sees their class as a roster with color-coded performance indicators. Green: on track. Yellow: needs attention. Red: significantly behind. This is a deliberate design choice — teachers scan a room of 30 students and need to identify who needs help immediately. The interface mirrors how experienced teachers already think about their classroom.
Step 3: Assign specific lessons. Teachers can select a student or group and assign a specific lesson sequence. For example, a teacher notices that five students are struggling with fractions. They select those five, choose the “Fractions Foundations” sequence from the curriculum library, and assign it. The assigned lessons appear in those students’ app as “From your teacher” cards, visually distinguished from the adaptive engine’s regular recommendations.
Step 4: Track mastery by student. Clicking on an individual student shows a detailed skill map — what the student has mastered, what they’re working on, and what they haven’t started. This integrates with the adaptive engine’s data, so teachers see not just “completed lesson” but “demonstrated mastery of 8 out of 10 skills in this unit.” This is the data that teachers need for report cards, parent conferences, and individualized education plans.
Step 5: Generate reports. Teachers can export class or individual progress reports as PDFs or share them via email. The reports use language aligned with standard educational frameworks — “grade-level proficiency,” “approaching standard,” “meeting standard,” “exceeding standard” — because teachers need to translate app data into the vocabulary their schools use.
Hana’s insight about the teacher journey was crucial and came from lived frustration: “I’ve used six different ed-tech tools in my classroom. Every single one made me click through five screens to get the data I needed. I’d spend ten minutes per student per week just navigating dashboards. That’s five hours a week for my class of thirty. Teachers need data-rich, time-efficient interfaces because they have thirty students, not one. Every extra click is multiplied by thirty.”
Designing for Engagement Without Manipulation
This section of our planning process was, in some ways, the most important conversation we had as a team. Because when you’re building an app for children — an app designed to keep them coming back and spending time in it — you’re walking a razor’s edge between engagement and manipulation.
The ed-tech industry has a dirty secret. Many “educational” apps use the same psychological tricks as social media platforms and mobile games to drive engagement metrics. Infinite scroll. Variable-ratio reward schedules (the same mechanism behind slot machines). Artificial urgency (“Your streak will break in 2 hours!”). Social comparison that triggers anxiety. Loss aversion (“You’ll lose your progress!”). These techniques work. They absolutely drive engagement numbers up. But they work by exploiting the same psychological vulnerabilities in children that regulators, parents, and child development researchers are increasingly alarmed about.
We drew a clear line. On one side: ethical engagement techniques rooted in intrinsic motivation theory. On the other side: manipulative dark patterns that exploit cognitive vulnerabilities. Here’s how we sorted them.
What’s Okay
Badges for mastery. When a child demonstrates competence in a skill area, they earn a badge. The badge represents a genuine achievement, not a participation trophy. “You mastered addition up to 20” is meaningful. “You logged in 5 days in a row” is a retention hack. We allow both types, but the mastery badges are prominent and the activity badges are subtle.
Streaks with grace periods. Daily streaks can motivate consistent practice, which is educationally valuable. But streaks without grace periods create anxiety. “I missed a day, now my 30-day streak is gone” makes a child feel like they’ve failed. Our streak system includes a 48-hour grace period and a “streak freeze” that children can earn through mastery badges. The streak is a motivator, not a whip.
Progress visualization. Children seeing how far they’ve come is intrinsically motivating. We use visual metaphors — a garden growing, a map being explored, a building being constructed — that create a sense of accomplishment. The key principle is that progress visualization shows what the child has built, not what they’ll lose. We never show half-completed progress bars with messages like “You’re so close! Don’t stop now!” That’s manipulation.
Celebration animations. When a child completes a lesson or masters a skill, the app celebrates with animation and sound. This mirrors what a good teacher does — acknowledging effort and achievement with genuine enthusiasm. The celebration is for the child, not a hook to keep them clicking.
Choice and autonomy. The app suggests what to do next but always lets the child choose. They can pick a different subject, revisit a completed lesson, or stop entirely. Self-Determination Theory — one of the most well-supported frameworks in motivation psychology — identifies autonomy as a core human need. When children feel like they’re choosing to learn, they learn more effectively than when they feel coerced.
What’s NOT Okay
Infinite scroll. Content that loads endlessly, encouraging children to keep consuming without a natural stopping point. This is a technique designed for advertising-supported media, and it has no place in a kids learning app. KidSpark has clear session boundaries: you do your lessons, you see your progress, you’re done.
Loot boxes or mystery rewards. Variable-ratio reinforcement schedules — where you don’t know what reward you’ll get or when you’ll get it — are the psychological backbone of gambling. They’re devastatingly effective at driving compulsive behavior. Some kids apps disguise these as “mystery chests” or “surprise eggs.” We will never implement random reward mechanics. Every reward in KidSpark is earned through specific, knowable actions.
Nag screens pressuring children. “Ask your parents for Premium!” or “Tell Mom you want more lessons!” — these messages use children as a sales channel to pressure parents. It’s manipulative, it damages trust, and several app stores are beginning to explicitly prohibit it. Our premium upgrade prompts are visible only to the parent account, never to the child.
Artificial scarcity. “Only 2 hours left to earn this badge!” or “Limited time lesson!” — urgency mechanics designed to override thoughtful decision-making. Children are especially susceptible to urgency because they have less developed impulse control. We don’t create time pressure around any learning activity or reward.
Social comparison and leaderboards for young children. Leaderboards can motivate some children and devastate others. Research from developmental psychology consistently shows that public social comparison is harmful for children under 10 because they lack the cognitive frameworks to contextualize it. A child who sees they’re “last in class” doesn’t think “I should study harder.” They think “I’m stupid.” We may introduce opt-in, anonymized class challenges for the 10-12 age group in a future update, but never for younger children, and never as a default.
Notifications to children. Push notifications go to the parent’s device, not the child’s. We don’t send notifications that say “You haven’t played today!” to a seven-year-old. Re-engagement is the parent’s decision, not something we impose on the child.
Hana crystallized this entire philosophy in a single statement that we wrote on our team whiteboard and kept there for the entire project: “In my classroom, kids didn’t need points to want to learn. They needed to feel successful.” That became our design north star. Every engagement feature we considered was tested against that statement. Does this feature help a child feel successful? Or does it manufacture anxiety that masquerades as motivation?
The framework we adopted borrows heavily from Self-Determination Theory, which identifies three core human needs that drive intrinsic motivation:

Purpose — The feeling that what you’re doing matters. KidSpark supports this through curriculum alignment (kids are learning what they need to learn for school) and visible progress that parents and teachers acknowledge.
When engagement is built on autonomy, mastery, and purpose, you don’t need dark patterns. The product works because the learning works. And when the learning works, retention follows naturally — not because you’ve trapped children in a dopamine loop, but because they want to come back.
Competitive Analysis and Building Moats
Before we finalized the MVP scope, we spent a day analyzing the competitive landscape. Not because we wanted to copy anyone — but because we needed to understand where we could differentiate and where we needed to meet baseline expectations.
The kids ed-tech market is surprisingly crowded and, paradoxically, surprisingly underserved. There are hundreds of apps, but most of them cluster around the same approach: gamified quizzes with flashy graphics and shallow learning mechanics. The apps that are genuinely excellent — Khan Academy Kids, Duolingo ABC, and a handful of others — each have gaps that KidSpark can fill.
Khan Academy Kids is the 800-pound gorilla. It’s free, it’s high-quality, and it has the Khan Academy brand behind it. Competing head-to-head with a free product backed by a nonprofit is a losing strategy. But Khan Academy Kids has notable gaps: it’s online-only (no offline mode), its adaptive engine is relatively basic compared to what state-of-the-art AI can do, and it doesn’t have a teacher portal for institutional use. These gaps define three of our Must-Have features.
Duolingo (and Duolingo ABC for kids) has the most sophisticated gamification engine in ed-tech. Their streak system, league boards, and reward mechanics drive extraordinary retention. But Duolingo is language-focused. They don’t cover math, science, or reading comprehension. And their gamification, while effective, has drawn criticism from child development experts for some of the anxiety-inducing elements we’ve deliberately avoided.
ABCmouse has broad curriculum coverage but a dated interface, aggressive upsell tactics that parents dislike, and limited adaptive learning. Its 3.2-star average rating on the App Store tells a story about user satisfaction that goes beyond the product’s actual educational content.
What KidSpark does differently comes down to three compounding advantages:
1. Curriculum-aligned adaptive AI. Our adaptive engine doesn’t just adjust difficulty — it aligns with national and regional curriculum standards. A parent in California and a parent in Texas see lessons that map to their state’s education standards. A teacher in Vietnam sees lessons aligned with the national curriculum. This is technically expensive to build (and it’s why the adaptive engine is our highest-effort Must-Have), but it creates a moat that’s expensive to replicate. Every month the engine runs, it gets smarter about which lesson sequences produce the best learning outcomes for different student profiles.
2. Privacy-first architecture. In an era of increasing regulation (COPPA 2.0, the EU AI Act’s provisions for minors, the UK Age Appropriate Design Code), building privacy-first isn’t just ethical — it’s strategically defensive. Competitors who’ve built their data architecture around collecting and monetizing user data face expensive retrofits. We’re building clean from day one. The trust moat is real: parents who trust your privacy practices stay loyal even when competitors offer flashier features.
3. Offline-first design. This is a technical decision with massive market implications. The majority of ed-tech apps assume reliable internet connectivity. But a significant portion of our target market — classrooms, commuting families, rural areas — has intermittent or no connectivity. Building offline-first is harder than building online-first and then adding offline support later (which is what most competitors will eventually try to do, discovering that it’s a painful architectural retrofit). Our offline-first architecture, designed from day one, is a structural advantage.
One thing I told the team that I think is worth sharing: “Just copy Khan Academy Kids” doesn’t work as a strategy, even if we could. Khan Academy Kids is a phenomenal product built by a nonprofit with a fundamentally different business model. They don’t need revenue from the product. We do. Trying to replicate a free product as a paid product requires that every single aspect of the paid product is noticeably better. That’s an impossibly high bar. Instead, we need to be different in ways that specific user segments value enough to pay for. Offline access for school districts with poor Wi-Fi. Adaptive AI that’s measurably more effective. Teacher tools that save institutional time. Privacy practices that parents trust. These are the wedges we drive.
The MVP Scope Document
After the MoSCoW exercise, the user journey mapping, the engagement philosophy alignment, and the competitive analysis, Toan and I sat down to write the actual scope document. This is the artifact that the entire team would build against — the contract between product ambition and engineering reality.
I’m sharing it here because I think too many teams skip this step. They have feature lists. They have user stories in Jira. They have design mockups. But they don’t have a single document that says “this is what we’re building, this is what we’re not building, and this is why.” That document is the shield you hold up when scope creep comes knocking — and it always comes knocking.
KidSpark MVP Scope — v1.0
Launch target: 14 weeks from sprint start Team: Thuan (architecture + backend), Linh (mobile development), Toan (product + QA), Hana (UX + content)
Core features for launch (Must-Have):
- Adaptive lesson engine with curriculum alignment (Weeks 1-6)
- Progress tracking dashboard — child view and parent view (Weeks 3-6)
- Parental controls — screen time, content boundaries, PIN-protected settings (Weeks 4-6)
- Offline lesson access — download lesson packs, sync progress when online (Weeks 2-7)
- Age-gating system — three age tiers with differentiated UX (Week 2-3)
- Child-safe authentication — parent-managed accounts with picture PIN for children (Weeks 3-5)
First update features (Should-Have), targeted Week 16-20:
- Push notification reminders (parent device only)
- Multiple child profiles per parent account
- Gamification layer (badges, streaks with grace periods)
- Teacher sharing portal (basic)
Explicitly out of scope for 2026:
- Video content creation
- Content marketplace
- Custom curriculum builder
- Chat/messaging
- AR experiences
- Multiplayer features
What got cut and why it was painful:
Gamification was the hardest cut. Toan argued — convincingly — that badges and streaks would improve retention from day one. He wasn’t wrong. The research supports it. But Linh estimated three weeks of development time for a solid gamification system, and those three weeks were the difference between hitting our launch window and missing it. More importantly, I argued that launching without gamification and then adding it in the first update would give us a natural re-engagement moment. Every existing user would get a free update that made the app noticeably more fun. That’s a better story than launching with gamification and having nothing exciting to announce for the first update.
The teacher portal was painful too. Hana had designed a beautiful teacher experience, and two school districts had already expressed interest in piloting KidSpark if it had teacher tools. But the teacher portal introduced a third user type with a fundamentally different interface, authentication flow, and data model. Building it properly would add four weeks minimum. Building it quickly would result in a half-baked experience that would poison our school district relationships before they started. We chose to delay it by six weeks rather than ship something that would make teachers dismiss us.
Multiple child profiles seemed simple but wasn’t. From a UI perspective, yes — add a profile picker screen. From a data perspective, it touched everything: progress tracking needed per-child isolation, parental controls needed per-child configuration, the adaptive engine needed per-child state management, and offline sync needed to handle multiple profiles gracefully. Linh estimated two weeks, but her estimate assumed everything else was stable. In the chaos of a first launch, adding that complexity was a risk we didn’t need.
The philosophy behind the cuts was simple: launch with less, learn with data. Every feature we deferred was a hypothesis — “gamification will improve retention,” “teacher tools will drive B2B revenue,” “multiple profiles will reduce churn.” Hypotheses are best tested, not assumed. By launching the MVP and measuring real user behavior, we’d know which deferred features to prioritize based on evidence, not intuition. Maybe gamification was the right first update. Maybe, based on data, multiple profiles was more urgent. We couldn’t know until real families were using KidSpark in their real lives.
Toan signed off on the scope document, literally. I made him initial each page. Not because I didn’t trust him — because I’d been on too many projects where a product manager verbally agreed to a scope and then showed up two weeks later with “one more small feature” that wasn’t small. The signed document wasn’t a bureaucratic exercise. It was a commitment device. When Toan inevitably came back with a new idea (and he did, multiple times), I could point to the document and say, “Is this idea important enough to replace something we already committed to?” Usually the answer was no. Occasionally the answer was yes, and we’d make a deliberate trade — adding the new feature by removing an equivalent effort from the plan. But we never just added. Every addition required a subtraction.
Revenue Model Preview
We couldn’t finalize the MVP scope without at least a preliminary discussion about how KidSpark would make money. Revenue model decisions affect product decisions — if you’re subscription-based, you need features that demonstrate ongoing value. If you’re ad-supported, you need engagement volume. If you’re selling to institutions, you need admin tools. The revenue model shapes what you build.
We settled on a freemium model with premium curriculum content and an institutional licensing track. Here’s the reasoning:
Free tier:
- Access to one subject area (parent’s choice: math, reading, or science)
- Basic progress tracking
- Limited to 3 lessons per day
- Full parental controls
- Full offline support for available content
Premium tier ($6.99/month or $49.99/year):
- All subject areas unlocked
- Unlimited daily lessons
- Enhanced progress analytics (trend charts, skill gap analysis)
- Priority access to new content
- Family plan: up to 4 child profiles
Why not ads? This was the easiest decision we made. Advertising in kids apps is both unethical and increasingly illegal. The Children’s Online Privacy Protection Act in the US, the EU’s Digital Services Act, and the UK’s Age Appropriate Design Code all place severe restrictions on advertising to minors. Beyond legality, behavioral advertising in kids apps requires tracking user behavior — the exact data collection that our privacy-first architecture is designed to avoid. And contextual ads (non-tracked) in a kids app pay almost nothing because advertisers can’t target effectively. The economics don’t work even if the ethics allowed it, which they don’t.
Why subscription over one-time purchase? Educational content has ongoing development costs. The adaptive engine improves over time. Curriculum standards change. New content is produced. A one-time purchase model means we’d need to charge $30-50 upfront (to cover ongoing costs) or release paid “expansion packs” that fragment the user base. Subscriptions align our incentives with the user’s: we only keep getting paid if the app keeps being valuable. That’s a healthy pressure to maintain quality.
Institutional licensing as a B2B play. School districts and private schools have dedicated budgets for educational technology. A per-student annual license ($3-5 per student per year, with volume discounts) is a rounding error in a school’s technology budget but represents significant, predictable revenue for us. The teacher portal (our first Should-Have update) is the gateway feature for this revenue stream. We needed to plan for it in the architecture even though we weren’t building it for launch.
I’ll cover the full revenue model in detail in Part 10, including pricing experiments, conversion optimization, and the lessons we learned about monetizing ethical kids apps. For now, the key takeaway is that our freemium model influenced the MVP in a specific way: the free tier had to be genuinely useful, not a crippled demo. If a free-tier parent doesn’t see their child learning and making progress, they’ll never convert to premium. The free tier is our best marketing channel — it’s a child who comes home from school excited about what they learned in KidSpark today, and a parent who can see the evidence on their dashboard. That parent doesn’t need a hard sell. They need a seamless upgrade button.
The Bottom Line
We walked into that Monday meeting with 47 features and unlimited enthusiasm. We walked out with 12 features, a signed scope document, three validated user journeys, a clear engagement philosophy, and a revenue model that didn’t require compromising our values. It was the most productive meeting I’ve attended in fifteen years of building software.
Feature discipline isn’t about saying no. That framing makes it sound like you’re fighting against good ideas, which is exhausting and demoralizing. The real framing is better: feature discipline is saying “not yet” to good ideas so you can say “hell yes” to great ones. Every feature on our Could-Have and Won’t-Have lists was a good idea. Multiplayer quizzes, AR learning, voice interaction — all genuinely exciting. But excitement doesn’t ship software. Focus does.
KidSpark’s MVP has 12 core features, not 47. Those 12 features create coherent, tested experiences for three distinct user types. They’re built on an engagement philosophy that respects children instead of exploiting them. They’re informed by competitive analysis that found real gaps instead of copying incumbents. And they’re scoped to a timeline that our team can actually deliver.
Toan kept his 47-feature spreadsheet. I told him to. Those 35 deferred features aren’t dead — they’re in a queue, waiting for data to tell us which ones matter most. Some of them will be built. Some of them will turn out to be solutions to problems that don’t exist. We won’t know which is which until real kids are using real software. And getting to that moment — real kids, real software, real learning — is the only thing that matters right now.
